Question bank / Leadership, System Design, Advanced
How to answer: How would you redesign an organization that repeatedly misses cross-team commitments?
Whether you diagnose a systems problem before you reorganise people.
What the interviewer is testing.
Operating model, ownership, and feedback loops. Whether you diagnose a systems problem before you reorganise people.
An outline for this question.
- Find out why commitments are missed: unclear ownership, hidden dependencies, shifting priorities or capacity.
- Look at the pattern in data: which teams, which kinds of commitment, how late.
- Change the operating model in small steps: one owner per commitment, visible dependencies, a regular cross-team review.
- Decide how you will know it worked, such as the share of commitments met on time.
The mistake to avoid.
Proposing a new org chart as the first answer. Structure is the last tool, not the first.
The general method: requirements, design, trade-offs.
The same shape works for most system design questions, whatever the topic.
- Pin down what the system must do, how many users, and what matters most (speed, cost, correctness).
- Sketch the main parts and how data moves between them, starting simple.
- Pick one or two parts to go deep on, and say what you gave up for each choice.
- Finish with how it fails and how you would know: monitoring, retries, limits.
Practice it, out loud.
Reading an outline is not the same as saying it. Answer this question in a mock interview, in your own words, then compare it with the outline above.
